Start with the business transaction
Identify the document-driven process, arrival channels, peak volumes and downstream decisions. Distinguish mandatory fields from useful fields and define what happens when a document cannot be processed.

Evaluate the whole workflow, including the exceptions.
An IDP evaluation should measure document understanding, human review and business integration on representative samples. Extraction accuracy alone is not a sufficient acceptance criterion.
Identify the document-driven process, arrival channels, peak volumes and downstream decisions. Distinguish mandatory fields from useful fields and define what happens when a document cannot be processed.
Include scans, photographs, different layouts, handwritten fields where relevant, low-quality inputs and unusual cases. Agree how reference answers will be labeled and reviewed.
Define accuracy and completeness by field and document type. Decide which values need human verification, what confidence thresholds mean and how exceptions are routed.
Check duplicate handling, validation against business systems, access controls, retry behavior and evidence retained for each transaction. Include processing time and reviewer workload in the evaluation.
Assign responsibility for model changes, rule updates, document drift and reviewer feedback. Track the cost per completed transaction alongside quality and cycle time.
